Project Overview
A Florida NEMT provider approached us with 40+ vehicles already on the road and a business that, on paper, looked like it should have been thriving. It wasn't. Trips were too thin to keep the fleet moving, margins were tight to nonexistent, and some months the operation was losing money outright. The vehicles, drivers, and insurance were already in place what the business needed wasn't more infrastructure. It needed demand.
This engagement centered on rebuilding that demand from two directions at once — broker access and private-pay growth rather than treating it as a single fix. Our role was to bridge the gap between an operational fleet and an actual customer base, starting with the credentialing work that made bigger broker trips possible in the first place. From there, every decision, marketing, SEO, the new website was built around one goal: getting the phone to ring and the vans to move.
Credentialing & Demand Approach
Once the operational gaps were mapped, we split the work into two parallel tracks. First, we handled full credentialing so the paperwork behind broker access was accurate and current — the prerequisite for landing new and larger broker trips. Second, we built a private-pay demand engine from the ground up: SEO to get the business found by patients and families searching for rides, marketing to keep that visibility consistent, and a new website built to turn a search into a booked trip.

Results & Ongoing Partnership
The fleet stayed exactly the same size 40+ vehicles, no new purchases. What changed was what those vehicles were doing. The operator now runs 100+ private-pay trips on top of the broker volume the new credentialing opened up, and because private-pay demand isn't tied to any single broker relationship, it's growth the client actually owns. The results spoke for themselves quickly enough that the client made the call many of ours eventually do: they handed us their full back office. What started as credentialing and demand generation is now a complete operations partnership, three years running.
